Situation
Aristocrat runs software delivery across IT, Finance, and Compliance. Each function worked from its own boards, definitions of done, and status reports. As Aristocrat Solution Delivery rolled out, a single piece of work started spanning multiple linked items instead of one. Leadership needed one picture of delivery health across all three functions.
Challenge
Leadership needed answers to four questions.
- Where does delivery risk sit before disruption hits operations?
- Is the Aristocrat Solution Delivery framework accelerating delivery of high-quality products to internal customers?
- Are IT, Finance, and Compliance moving fast enough to support Aristocrat's mission to scale responsibly?
- Where is spend outpacing value, and how would leadership know before the budget runs out?
Without an integrated perspective, teams relied on subjective assessments rather than unified data.
Solution
Bloomfilter connected Aristocrat's SDLC toolchain, including Azure DevOps, into a single operating model spanning IT, Finance, and Compliance. The platform tracks sprint planning acceptance, scope creep, readiness, and burndown at the team level, plus strategic initiative health at the portfolio level. Teams ask plain-language questions about delivery data from that same record.
Aristocrat Solution Delivery launched in January 2026. The Bloomfilter partnership started the following month. Rollout moved in three stages:
- Ingest and validate the underlying data
- Build dashboards and train a group of super users
- Reach full enablement across live teams by August 2026
Outcome
One read on delivery, held steady through a framework change
Before Bloomfilter, leadership pieced together delivery health from three sets of status reports, each built on its own boards and definitions of done. The engagement gave IT, Finance, and Compliance one shared view, without asking any team to change how it plans or runs sprints. Leadership sees risk and progress across all three functions in one place.
That view had to hold while the ground moved. Aristocrat Solution Delivery changed what a unit of work looked like, with one item becoming several linked items. Any metric built on the old shape would have drifted. Bloomfilter adjusted the underlying definitions as the framework rolled out, so throughput, adherence, and risk kept a consistent read from month to month.
Every level works from the same record
Team leads track sprint planning acceptance, scope creep, readiness, and burndown for their own work. Leadership reads strategic initiative health across the three portfolios. Both views draw on the same data model, so the team view and the executive view agree.
Finance and the PMO use the same record. On-demand reporting lets them flag spend and resource mismatches early, before they compound. That answers leadership's budget question with evidence rather than estimates.
Aristocrat's super users keep it running. Field guides, admin guides, and on-demand automations equip them to operate and extend the platform on their own.
A maturity model from trusted data to agentic delivery
Aristocrat structured the work as a four-phase maturity model, and each phase builds on the data proven in the one before it. It starts with a trusted foundation and moves to team-level adherence. From there it reaches portfolio health and spend-to-value for leadership, and finally how agents and human-plus-agent teams deliver work.
The order is deliberate. Executive and agentic views are only as good as the data under them, so the model begins by proving that data is complete and trusted.

What the platform changed
ASD rolled out with its measurement intact. Leadership could judge the framework on the same record the teams worked from, instead of on each team's account of it. Every phase of the model draws on that record, so the path from team adherence to spend-to-value to agentic delivery runs on data Aristocrat already trusts.
